Secure Products, Not Security Organizations

We help organizations move from "No" to "Yes, and here's how..."

TL;DR

For those who’ve done this before and just need the answers, we provide the following:
  • GAP analysis and Maturity Action Plans (MAPs)
  • BSIMM or SSDF Score Card
  • Advisory Services from Board to DevSecOps or Security Architect

How it works:

  • Firm fixed price retainers
  • Time and material contracts for long-term staff augmentation
  • Equity-based advisory services for startups

For those who are learning more about these areas, please consider the descriptions below.

The product security program (aka application security program, software security program, software security initiative) started as a risk management response to unacceptable, and growing, levels of vulnerable software. For proactive organizations, creating such a program was a natural reaction to the Bill Gates’ 2002 memo on trustworthy computing, to increasing pressure from regulators, and to software attacks that bypassed traditional IT security. For wait-and-see organizations, a product security program was a “we’ll cross that Secure SDLC bridge when we need to” investment that materialized slowly over the next 10 years or so, anecdotally tracking with the rise of the CISO role. Virtually all of these early programs were built top-down under a senior manager, not necessarily because that was the best way but because it was the only way to get the organizational backing to create a seat at the table and give that role the resources to make progress securing the application portfolio.

Organizations that were willing and able to build cultural bridges—rather than simply emit unfunded mandates to engineering—saw early and lasting success. They recognized that securing software at scale required more than policy or tooling; it required influence, alignment, and the ability to embed security where decisions are actually made. That’s where Aedify operates: at the intersection of engineering and assurance, helping leaders translate compliance pressure into operational capability. If your goal is to create a program that engineering wants to adopt—not just tolerate—then it starts by understanding how your current investments show up in delivery, and where they need to evolve.

Our strategic offerings start with clarity: begin by assessing how current practices align to frameworks like BSIMM or NIST SSDF, but more importantly, how they support—or obstruct—your delivery lifecycle. Gap Analysis reveals where your organization’s security investments are mismatched to risk and delivery friction. Then, our Maturity Acceleration Plan (MAP) identifies where to reinvest that effort—whether by operationalizing identity, observability, or build integrity—so that your engineering teams get faster while your organization gets safer. If leaders want to drive budget or ensure accountability,  custom measurement and scoreboarding tracks maturity, not just activity—enabling you to report progress to the board, regulators, and internal stakeholders with confidence.

Through strategy creation, planning, capability building, measurement, coaching, integration, and measurement, we directly participated in the creation and growth of over 300 of those product security programs. Given the number of organizations booting, rebooting, and recalibrating their product security programs today, along with the number of CISOs and other managers entering their first product security ownership role, we still do this strategic and advisory work daily.

Program Scorecard

Aedify’s Program Scorecard gives you a structured, repeatable way to measure the maturity and operational traction of your product security program—aligned to NIST SSDF, BSIMM, or your internal control framework.

CISOs, platform leaders, and CTOs need to show progress—not just activity. Scorecards help you answer: What are we doing? Is it working? And what’s missing? They support accountability upward (e.g., to the board) and outward (e.g., to regulators and customers).

How It Works

  • We review artifacts and interview stakeholders across product security, platform, and engineering

  • We measure maturity across core practices (e.g., threat modeling, identity orchestration, release integrity)

  • We benchmark your posture against similar orgs (e.g., BSIMM, peer data)

  • We provide a quarterly-ready scorecard with commentary and recommendations

What You Get

  • Visual maturity heatmap and trend snapshot

  • Written analysis across key program dimensions

  • Strategic recommendations tailored to your org’s structure and friction points

You gain a narrative and set of metrics that help you own the security conversation—across engineering, audit, and the boardroom.

Assessment and Executive Briefing

A top-down diagnostic of your software security posture, culminating in a high-impact executive briefing tailored to your leadership audience. Not a laundry list of bugs—it’s a strategic readout that connects software security maturity to your delivery goals, platform investments, and organizational structure.

Leaders know security is expected, but trusted software delivery is a differentiator. This briefing is used to validate assumptions, uncover blind spots, and create a unifying perspective that both business and engineering leadership can act on. It becomes the catalyst for alignment across security, platform, and product.

How It Works

  • Aedify interviews senior engineering, product, platform, and security stakeholders

  • We examine how security manifests across the lifecycle—design, development, deployment

  • We synthesize findings into a concise executive narrative: risks, missed leverage, and opportunities for acceleration

  • We present that story to your leadership team (or prep you to do so)

What You Get

  • Executive-level slide deck with visual models and annotated findings

  • Written summary for archival, audit, or stakeholder distribution

  • Optional workshop to align around next steps and ownership

This briefing gives you the language, insight, and story to lead cross-functional change—without waiting for a crisis to force the conversation.

GAP Analysis, Maturity Acceleration Plan

Aedify’s Gap + MAP engagement is a two-phase strategy service that diagnoses where your current product security efforts are under-leveraged—and charts a pragmatic, sequenced plan to evolve them. It goes beyond maturity models to show how you can realign your investments to accelerate delivery, reduce systemic risk, and meet internal and external assurance demands.

Security leaders and engineering executives need more than diagnostics—they need a rational plan of action that earns credibility with engineering and supports business outcomes. This offering connects your security objectives to platform capabilities and delivery friction, so you can stop reacting to bugs and start building the foundations of secure-by-default delivery.

How It Works

Gap Phase: We assess your current controls, practices, and organizational structure against frameworks like NIST SSDF, BSIMM, and internal policies

We identify under-leveraged investments and duplicative work—across AppSec, platform, IAM, and developer tooling

MAP Phase: We co-develop a prioritized roadmap that sequences maturity improvements over time, aligned to your org’s delivery structure and capacity for change

What You Get

The output is delivery-aware, framework-aligned, and actionable—no “boil the ocean” projects, just the next best set of moves

Written Gap Analysis with maturity scoring across core capability areas

Visual roadmap aligned to security, platform, and delivery milestones

Strategic briefing for executive stakeholders (can include board or audit language if needed)

You walk away with a clear plan to evolve your product security program—based on what your teams can actually execute, and what your stakeholders will stand behind.
